Two absences, very different disruption

One person off for ten consecutive days and another off for ten single days spread across a year produce the same absence rate and a completely different operational effect. The long absence can be planned around; the ten separate days each cause an unplanned gap, a reshuffled schedule and a colleague covering at short notice. Any measure that reports only total days lost treats these identically, which is why the headline absence rate is a poor management tool on its own.

The Bradford Factor weights frequency

The Bradford Factor multiplies the number of separate absence episodes squared by the total days lost. Squaring the episode count makes frequency dominate: ten one day absences score 1000, while one ten day absence scores 10. The formula was designed to surface the disruption pattern rather than the volume, and it is widely used in the United Kingdom for exactly that. It is also widely misused, applied as an automatic disciplinary trigger without regard to the reason for absence, which creates real legal exposure around disability and pregnancy related absence.

Cost is more than the salary paid

Direct cost is the salary or sick pay for the days lost. Indirect cost is cover, overtime, agency staff, lost output, the management time spent rearranging work and the effect on colleagues. Studies consistently find indirect cost equal to or greater than direct cost. Reporting both makes the case for prevention, which is nearly always cheaper than either.

Days lost to absence divided by total available working days, expressed as a percentage. Available days is headcount times working days in the period, less holiday if you want a like for like figure.

What is the Bradford Factor formula?

Episodes squared multiplied by total days absent. Ten separate one day absences give 10 × 10 × 10 = 1000; a single ten day absence gives 1 × 1 × 10 = 10. Squaring the episode count is what makes frequency dominate the score.

What is a high Bradford score?

Organisations set their own thresholds. Commonly used trigger points are around 50 for a review conversation, 125 for a formal one and 500 for escalation, but these are policy choices rather than standards.

Is it lawful to use the Bradford Factor for discipline?

Using it as an automatic trigger without considering the reason for absence creates real risk, particularly where absence relates to a disability or pregnancy, which may require adjustment rather than sanction. It is a flagging tool, not a decision.

What is a normal absence rate?
