The formula everyone gets slightly wrong
Turnover rate is leavers divided by average headcount, not by starting headcount and not by ending headcount. Average headcount is the mean of the two, or better, the mean of the monthly figures. The distinction matters most in a company that is growing or shrinking quickly: a business that doubled during the year and uses starting headcount will report a turnover rate roughly twice the real figure, which is how a healthy company convinces itself it has a retention crisis.
Not all leaving is equal
A single turnover number conflates four different situations. Someone resigning for a better offer, someone being made redundant, someone being dismissed for performance, and someone retiring are not the same event and do not have the same causes or remedies. The split that matters most is regretted voluntary turnover: people the company wanted to keep who chose to leave. That figure is the one correlated with management quality and it is usually far smaller and far more actionable than the headline rate.
The cost is larger than the recruitment fee
Replacing an employee costs the recruitment spend plus the vacancy period, the onboarding time of the new hire, the reduced productivity while they ramp, and the time colleagues spend covering and training. Published estimates run from half an annual salary for a junior role to twice it for a senior or specialist one. The calculator applies a configurable multiplier so the total is at least visible, because turnover discussed as a percentage rarely gets the attention it gets when discussed as a cost.

Frequently Asked Questions
Which headcount should the denominator use?
Average headcount over the period: ideally the mean of monthly figures, or at minimum the mean of the start and end numbers. Using starting headcount overstates turnover in a growing company and understates it in a shrinking one.
What is a normal turnover rate?
It varies enormously by sector. Professional services and technology commonly report 10 to 15 percent annually, retail and hospitality 60 percent or more. Compare against your own trend and your sector rather than a universal benchmark.
What is regretted turnover?
Voluntary departures the company would have preferred to keep. It excludes both involuntary exits and the voluntary leavers whose departure was welcome. It is the number that actually reflects retention health, and it is usually a fraction of the headline rate.
How much does replacing someone cost?
Commonly cited estimates range from 50 percent of annual salary for a junior role to 200 percent for a senior or hard to fill specialist one, once recruitment, vacancy, onboarding and lost productivity are counted. The multiplier here is adjustable because the range is that wide.
Should I calculate turnover monthly or annually?
Both. Annual is the comparable figure; monthly detects a change far sooner. An annualised monthly rate that is rising sharply is visible months before the annual number moves.
