Nine blocks, one page

Osterwalder's canvas puts an entire business model on a single sheet: customer segments, value propositions, channels, customer relationships, revenue streams, key resources, key activities, key partners and cost structure. The constraint of one page is the design. A business plan can carry an inconsistency for forty pages without anyone noticing; a canvas puts the revenue streams next to the cost structure and the customer segments next to the channels, where a mismatch is visible immediately.

The checks the layout is meant to force

Every customer segment should have a value proposition, and every value proposition should reach its segment through a named channel. Every revenue stream should trace back to a value proposition somebody will pay for. Every key activity should be necessary to deliver a value proposition or operate a channel, and the largest costs should attach to the key resources and activities that matter most. A canvas where the cost structure has nothing to do with the key activities is describing two different businesses.

Use it to compare alternatives

The canvas is most useful when you fill in two or three, not one. The same product sold direct to consumers and through enterprise sales produces two canvases that differ in almost every block, and seeing them side by side makes the choice concrete in a way a discussion does not. It is a thinking tool that happens to produce a document, and the version that gets filled in once and filed has missed the point.

Frequently Asked Questions

What order should I fill the blocks in?

Customer segments and value propositions first, since everything else follows from who you serve and what you offer them. Cost structure and key partners last, because they are consequences of the choices above rather than inputs to them.

How detailed should each block be?

A few bullet points. The one page constraint is the discipline: if a block needs a paragraph, the model is not yet clear enough to be tested. Detail belongs in the documents the canvas points to.

What is the difference between key resources and key activities?

Resources are what you must have, such as a platform, a licence, a dataset or a team. Activities are what you must do, such as develop software, manage a supply chain or run a marketplace. A resource without an activity that uses it is usually not key.

How does this relate to a business plan?

It replaces the first meeting a business plan would have taken. The canvas describes the model, and the plan quantifies and defends it. Building the plan first is how thirty pages get written about a model that had an obvious hole in it.

Should I make more than one canvas?

Yes. The comparison is where the value is. Two canvases for the same product with different customer segments or channels expose which parts of the model are assumptions rather than decisions.
