The gap is not every keyword you lack
Any competitor list contains keywords you will never sensibly target: their brand terms, their product names, topics outside what you sell. A raw difference between two keyword lists is mostly noise. The signal is in the keywords that several competitors rank for and you do not, because agreement across independent competitors is evidence that the topic matters commercially in your space rather than being one company's experiment.
Rank the gaps by consensus and volume
A keyword covered by four of four competitors is a much stronger signal than one covered by a single competitor, whatever the search volume. Sorting by competitor coverage first and volume second surfaces the topics your entire market treats as necessary, which is normally where the fastest returns are. It also identifies the opposite case worth knowing: keywords you rank for that nobody else does, which is either an advantage or a sign the topic has no commercial value.
Choose competitors by results, not by rivalry
The right comparison set is whoever ranks for the queries you want, not whoever your sales team considers a competitor. Those two lists usually differ substantially: a publisher or a marketplace may dominate the queries while never appearing in a commercial rivalry discussion. Comparing against companies you compete with commercially but not in search produces a gap list that measures nothing useful.

Why does competitor consensus matter more than volume?
Because several independent competitors covering the same keyword is evidence that the topic earns its place in your market. A high volume keyword only one competitor covers may be their experiment rather than a proven opportunity.
Which competitors should I compare against?
Whoever ranks for the queries you want, which is frequently not who your sales team calls a competitor. Publishers and marketplaces often dominate the results while never appearing in a commercial rivalry discussion.
Are all gaps worth closing?
No. Competitor brand terms, their product names and topics outside what you sell will all appear and should all be ignored. The list needs judgement applied before it becomes a plan.
What about keywords only I rank for?
Worth examining. Either it is a genuine advantage nobody has noticed, or the topic has no commercial value and everyone else has already worked that out. Which one it is usually becomes clear from whether the traffic converts.
How many competitors should I include?
Three to five gives a meaningful consensus signal. Two cannot distinguish agreement from coincidence, and beyond about six the list fills with keywords that only one or two cover, which dilutes the signal you came for.
